Why AI ROI Is Mostly Guesswork
Small businesses are pouring money into AI, but many can’t prove it saves time or money. This episode breaks down the hidden costs of AI misuse and shares a simple five-metric framework to measure real productivity and revenue gains.

Chapter 1
The AI ROI Illusion: Why 77% of Businesses Use AI But Can't Prove It Works
Grant Calloway
Seventy seven percent of small businesses now report using AI tools regularly, but over half of them admit, well, they have zero hard metrics to prove it actually saves them a single dollar or a single hour. I mean, think about that for a second. We are watching millions of dollars pour into software subscriptions on pure blind faith.

Now, I spent decades on the floor of the New York Stock Exchange back when it still roared. And let me tell you, if a trader came to me and said, Grant, this tape is tighter than a drum, I have got a feeling this stock is going to double, but I have zero numbers to back it up, I would have laughed them right off the trading floor. You do not risk real capital on a floor rumor. Never have, never will.
Grant Calloway
Yet right now, that is precisely what is happening across the country. Take a look at the 2026 QuickBooks AI Impact Report. They ran a survey of 34,000 small businesses located throughout the U.S. in partnership with the University of Chicago. And on the surface, the numbers look unbelievable. Seventy four percent of owners claimed they saw productivity gains, and forty one percent claimed revenue boosts.
Grant Calloway
But when the researchers pulled back the curtain and looked at how those owners reached those conclusions, it turned out those claims were self reported guesses and basic market correlation. Not controlled time studies. Nobody was actually timing the work. In fact, separate research shows that an estimated 77% of small businesses using AI tools have no written AI policy whatsoever.

So what happens in reality? You pay twenty dollars a month for an AI subscription. An employee uses it to draft a customer email or a blog post in thirty seconds. Great, right? Except the draft is full of subtle hallucinations or flat prose, so a senior manager spends forty five minutes rewriting it. Without a baseline stopwatch measurement, you think you saved time, when in truth, you just paid twenty dollars a month to make a simple task take twice as long.

Chapter 2
The Thirty Day Measurement Audit: Turn AI Guesses Into Hard Revenue
Grant Calloway
So how do we fix this? How do we stop trading on floor rumors and start managing with actual ledger entries? You need what I call the Five Metric SMB Framework. It comes down to five straightforward numbers that any business owner can track without hiring a consultant.
Grant Calloway
First, your pre AI stopwatch baseline time. Exactly how many minutes did a task take a human to complete before software touched it? Second, your output edit rate. What percentage of AI generated text requires a complete rewrite? Third, direct revenue per campaign. Fourth, error rates in data heavy tasks. And fifth, total tool cost measured directly against actual dollar value created.
Grant Calloway
If you do not track those five, you end up falling for what I call the restaurant booking fallacy. Picture a local bistro owner who installs an AI reservation bot on their website. The next month, dinner bookings jump twenty percent. The owner declares victory, praises the AI, and buys three more software add ons.
Grant Calloway
Except, if you look at the actual books, that same month, fifty new five star Google reviews came in, and the city finally allowed them to open their seasonal outdoor patio. The AI bot had virtually nothing to do with the surge in foot traffic, but because the owner did not isolate variables, they attributed the success to the shiny new gadget.

If you want to start measuring real yield this week, here is your tool and your challenge. For the tool, take ChatGPT, specifically the Plus tier at twenty dollars a month, but do not just use it to generate copy. Use it as a structured workflow log for your team. Have your staff paste their prompt, the output, and the exact time spent editing directly into a shared thread.
Grant Calloway
Now for your thirty minute challenge this week. Pick three repetitive weekly tasks in your business. Maybe it is drafting weekly status emails, generating invoice summaries, or writing social media captions. Use your phone stopwatch to record the exact human baseline time for those three tasks today.
Grant Calloway
Then, over the next thirty days, track the total drafting plus edit times every single time your team uses AI for those tasks. Compare the total hours saved against the monthly cost of the software. That is how you turn AI guesses into hard, verified net income. Measure the time, pull the cold numbers, and run your business like a specialist on the floor. Talk soon.
